Ghosted by a New Hire? What to Do When They Disappear Before Day One

You found the perfect candidate. You sent the offer. They accepted. And then…

No reply. No start date confirmation. No show on day one.

In the dating world, ghosting is rude. In the hiring world, it’s disruptive, frustrating, and surprisingly common. But instead of sitting there with your onboarding packet and a growing sense of betrayal, here’s how to handle it like a pro.

First, Don’t Take It Personally

Yes, it stings. You invested time, energy, and maybe even a little hope. But ghosting doesn’t always mean someone’s being malicious. It could be anxiety, a better offer, or just a lack of professionalism.

Stay calm and keep it classy. You can always send a polite follow-up:
“We’re sorry we didn’t hear from you — we’re closing your file for now. Feel free to reach out if circumstances change.”

People do come back occasionally — and this gives you the high ground either way.

Then, Protect Yourself

If the new hire didn’t perform any work and never showed up, you typically don’t need to put them into payroll or issue a final paycheck. Still, it’s wise to document what happened and review your policies just in case.

Double-check your offer letter language. A simple clause like, “Employment is not guaranteed until the first day of work,” can save a lot of headaches later.

Learn and Adjust

If ghosting is becoming a pattern, it might be time for some process self-reflection:

  • Was your hiring timeline too slow?

  • Did you communicate clearly between the offer and their start date?

  • Were expectations set from the beginning?

A basic pre-boarding plan can make all the difference. Even sending a simple “Welcome! Here’s what to expect before Day One” email helps reduce flakiness.

Stay Flexible, Not Desperate

Yes, it’s frustrating. But don’t let one ghost derail your team.

Keep your talent pipeline warm and ready. If you’re consistently seeing no-shows, it might be time to build in backup plans or reconsider how you engage with candidates during the final hiring stages.
